Key takeaways

Senior staff doing junior tasks is the most expensive mismatch in a small business: a director formatting proposals, an engineer typing reports or a solicitor chasing documents. The hourly cost is high, and the work they are not doing is worth even more. When ranking candidates, give extra weight to tasks done by your most expensive or scarcest people.

  • Weight hours by who does them.
  • Senior hours cost more and are scarcer.
  • The real cost is the work they are not doing.
  • Look for admin in director, specialist and fee-earner roles.

Why is the mismatch so costly?

Two costs stack up. The direct cost: a specialist earning £50,000 or more costs far more per hour than the £9–£18 indicative range for managed offshore support or £20–£35 onshore. And the opportunity cost: every hour of admin is an hour not spent selling, advising, designing or managing. The second cost is usually the larger.

How do you find skills-mismatch tasks?

Look at senior and specialist roles first.

  • Directors: formatting, booking, expense coding, data updates.
  • Specialists: report typing, document chasing, file admin.
  • Fee earners: billing admin, time recording tidying, scheduling.
  • Salespeople: CRM updates, proposal formatting, chasing.
  • Managers: rota building, report compiling, record updates.

Why do senior people keep junior tasks?

Often because it seems quicker to do it than explain it, because there is nobody junior to give it to, or because the task feels like a break from harder work. All three are understandable. The first is solved by writing the task down once, the second by outsourcing, and the third by being honest about the cost.

What does this look like in practice?

An illustrative example: three senior consultants each spend 6 hours a week on proposal formatting and expense admin. At an internal cost of £50 an hour, that is about £46,800 a year of senior time. Bought at the indicative £9–£18 an hour, the same 18 hours cost roughly £8,400 to £16,800, and the consultants gain nearly two days each a month.

Skills mismatch checklist

  • Review senior and specialist roles first.
  • List admin tasks in each.
  • Weight hours by the person's cost and scarcity.
  • Move those tasks up your ranking.
  • Plan what the senior hours will be used for.

Next step

Ask your three most senior people to list the admin they did last week. Weight those hours by their cost and add them to your ranking.

Frequently asked questions

Why is it a problem when senior staff do admin?

Because their hours cost more and are scarcer, and the work they are not doing, such as selling, advising or managing, is usually worth more still. Admin done by senior people is one of the largest hidden costs in small firms and often the easiest to fix.

How do I get senior staff to hand over tasks?

Make it easy and safe: write the task down once, set clear quality checks, and agree what they will do with the freed time. Show the cost of their admin hours in money. Most senior people are glad to hand over admin once they trust the result.

What does an hour of senior time really cost?

Salary, employer National Insurance, pension, holidays and overheads add up to well above the hourly salary. On top of that is the value of the work they could be doing instead. That combined figure is what to compare with the cost of outsourcing the task.
