Key takeaways

A founder weekly task review sorts one real week into four kinds of work: decide, sell, lead and admin. Decisions, key sales and leading people stay with the founder. Admin, which in small firms often fills 10 to 20 hours of a founder's week, is where outsourcing candidates hide. Review the week from records, not memory.

  • Sort a real week into decide, sell, lead and admin.
  • Admin often takes 10 to 20 founder hours a week.
  • Use diary, sent email and system logs, not memory.
  • Move admin; keep decisions, key sales and people.

Why review the founder's week first?

Because the founder's time is the scarcest and most valuable in a small business, and it is usually the least protected. Founders absorb every task nobody else owns. A single review of their week often finds the largest single block of suitable work in the business, along with tasks only they think they must do.

How do you run the review?

Choose a typical week from the last month and work through the records.

  • 1. List every diary entry and every block of sent email.
  • 2. Add tasks from system logs: invoices raised, orders edited, posts published.
  • 3. Tag each item: decide, sell, lead or admin.
  • 4. Total the hours per tag.
  • 5. Add every admin item to the long list.

What should a founder stop doing?

Founders should stop doing admin that passes the outsourcing signals: invoicing, expense coding, diary logistics, social post scheduling, proposal formatting and data updates. They should keep strategy, pricing, key client relationships, hiring decisions and final approvals. Founder-led sales usually stay until a repeatable process exists.

What does this look like in practice?

A pattern we see: a founder's estimate of their admin is well below what the records show: quote formatting, invoice chasing, social posts, booking travel and updating the CRM after calls. Much of it passes five or six signals and forms the first outsourced block.

Founder week checklist

  • Pick a typical recent week.
  • List items from diary, email and system logs.
  • Tag each item decide, sell, lead or admin.
  • Total the admin hours.
  • Screen every admin item as a candidate.

Next step

Book 90 minutes this week to review last week's records and tag them. The admin total is usually the most persuasive number you will see.

Frequently asked questions

How should a founder review their week?

Take one typical recent week, list every diary entry, block of email and system task, and tag each as decide, sell, lead or admin. Total the hours for each. The admin hours are where delegation and outsourcing candidates sit; the other three are where founders add most value.

How much admin does a founder typically do?

In small firms, often 10 to 20 hours a week once records are checked, which is usually more than founders estimate. The gap comes from small tasks spread through the day, such as quick invoice edits, booking and updating records, which memory does not add up.

What should a founder never hand over?

Strategy, pricing decisions, key client and investor relationships, hiring and firing decisions, and final approvals on money. The preparation around each, such as drafting papers, gathering data and scheduling meetings, can usually move to someone else.
